Testing and Automation Overview
The VNA Meals on Wheels 2.0 Phase 1 solution will be tested continuously throughout delivery rather than held until the end of the project. Because the project will be delivered using Scrum, testing will run alongside design and development as part of the normal delivery cadence, with each sprint expected to produce work that can be reviewed, validated, and advanced toward production readiness.
The goal of the testing approach is straightforward: identify defects early, validate business workflows before go-live, reduce regression risk as the platform grows, and confirm that the final release is stable enough for a controlled production launch. This testing model will cover the full delivered solution, including web, mobile, integrations, reporting, and production-readiness checks.
Test Strategy
The overall test strategy for Phase 1 should combine iterative validation during delivery with structured readiness testing before go-live. In practice, this means the project will use multiple layers of testing rather than relying on one final QA pass.
The Phase 1 strategy should include:
- developer-led validation during build
- structured QA execution across completed features
- integration validation across connected systems and interfaces
- UAT support with VNA business users and stakeholders
- final release-readiness testing before production cutover
This approach is intended to support both speed and control. Testing should keep pace with delivery, but major readiness decisions should still be based on explicit validation rather than assumption.
QA Workflow
The QA function will operate as a cross-module workstream supporting the entire Phase 1 solution. That means the QA team will validate web, mobile, integrations, reporting, and other shared behaviors rather than testing one delivery stream in isolation.
The practical QA workflow should follow this pattern:
- requirements and acceptance criteria are clarified before or during sprint planning
- completed work is validated within the sprint or immediately afterward
- defects are logged, prioritized, and returned to the delivery teams for correction in the current or subsequent sprint
- corrected items are retested before being considered complete
- completed workflows are carried into broader regression and readiness testing as the release approaches
This keeps testing tied directly to delivery progress and makes defect resolution part of normal execution rather than a separate late-stage cleanup exercise.
Testing Scope
The testing scope for Phase 1 should include the areas most critical to production readiness:
- functional testing
Validate that delivered workflows behave correctly for core user scenarios across intake, operations, routing, service delivery, reporting, administration, and related functional areas.
- integration testing
Validate system-to-system behavior, interface reliability, data handoffs, import/export processes, background-processing behavior, and external dependency coordination.
- mobile testing
Validate field workflows, device behavior, synchronization, and mobile-release readiness for the React Native application.
- reporting and data validation
Validate dashboards, Power BI outputs, ETL behavior, key control reports, and consistency between operational data and reported results.
- migration-related validation
Validate migrated data quality, reconciliation outcomes, and post-load accuracy in coordination with the data-migration workstream.
- performance and operational validation
Validate that the solution is behaving acceptably under expected usage and that critical production workflows remain stable ahead of go-live.
- UAT and business validation
Validate that the delivered solution is usable and operationally acceptable from the VNA business perspective prior to production release.
Automation Approach
Automation should be used where it materially improves delivery speed, repeatability, and regression control. The goal is not to automate everything. The goal is to automate the portions of the test process that provide the most practical value across repeated delivery cycles.
In this project, automation is most useful in the following areas:
- build and deployment pipeline validation
- automated unit and service-level tests for core business logic
- API and integration checks for stable, repeatable interface behavior
- smoke tests for major application paths after deployment
- regression coverage for critical workflows that will be exercised repeatedly during delivery
Automation should be added deliberately and prioritized around high-value, stable functionality rather than creating a large automation suite that is expensive to maintain and slow to trust.
Defect Management and Readiness Control
Defect management should be integrated into the normal project workflow. Issues identified during testing should be logged, triaged, prioritized, assigned, corrected, and retested through a visible delivery-management process rather than handled informally.
The implementation team should use defect status, severity, and trend visibility as part of normal readiness management. Before go-live, the project should be able to demonstrate that:
- critical and high-severity defects affecting production use have been resolved or explicitly dispositioned
- core workflows have completed the expected validation path
- integrations, reporting, and mobile behavior have been tested to an agreed readiness threshold
- UAT and operational review have progressed far enough to support release approval
- training, migration, support, and cutover activities are aligned to the tested release baseline
This makes release readiness a managed decision rather than a calendar event.
